Building the People Analyzer:
an EOS-Aligned Evaluation Tool

Overview
The People Analyzer is a new 0–1 tool designed to help leadership teams assess whether team members are the “Right Person in the Right Seat” (RPRS), a core principle of the Entrepreneurial Operating System (EOS). This tool gives organizations a consistent, visual framework for evaluating employee alignment with company Core Values and GWC (Get it, Want it, Capacity to do it).
As the Lead Product Designer, I owned the end-to-end design process—from discovery and user flows to prototyping and early usability testing—while working cross-functionally with Product Management, Engineering, and EOS Implementers to ensure the tool aligned with real-world workflows and leadership needs.
The Problem
Most performance review systems fail to account for EOS-specific frameworks like RPRS, which leaves leadership teams with incomplete data when making people decisions. Without a structured way to evaluate both values alignment and role fit, organizations struggle with:
Subjective, inconsistent performance evaluations
Difficulty identifying development opportunities or misalignments
Limited visibility into overall organizational health
The Opportunity
Designing the People Analyzer from scratch gave us the opportunity to:
Reinforce EOS best practices and terminology within performance management
Create a simple, scalable experience for Admins, Managers, and Employees
Lay the groundwork for future integration with To-Dos, Org Chart, Reviews, and AI-powered insights via Maz

My Approach
1. Discovery & Research
I partnered closely with our PM and EOS Implementers to gather early qualitative feedback. I ran user interviews with Admins and SLT members to identify:
How they currently evaluate employees
What “RPRS” means in their day-to-day language
Pain points with existing tools or manual processes
This helped shape both the structure of the tool and role-based user needs.
2. Mapping the Experience by Role
Each user role had distinct workflows and permissions, so I created tailored experiences for:
Admins: Configuration screens to define thresholds for Core Values and GWC ratings
Managers: Evaluation dashboards with the ability to assign, complete, and track feedback
Employees: Simple views of their feedback and alignment status, with context for improvement
3. Designing the Evaluation Framework
The People Analyzer includes:
A dual-rating system for Core Values and GWC, using visual bars for clarity
Automatic calculation of RPRS status (Right Person, Right Seat, Both, or Neither)
A clean and scalable design system built using Ninety’s Terra Design System
I designed this tool to be modular for future integration into performance reviews and team health dashboards.
Before & After
The previous tool, “Fit Check,” lacked clarity and was disconnected from the language and workflows of EOS. My redesign transformed it into the People Analyzer—a more intuitive, scalable solution aligned with the “Right Person, Right Seat” framework.
Key Improvements:
Replaced modal-based flow with a full-page evaluation experience for better focus
Incorporated GWC and Core Values using familiar EOS terminology
Designed clean, scalable UI components with the Terra Design System
Added role-based feedback and inline clarity for each value
